PICC: How To Ask Powerful Questions That Build Trust In Project Leadership

In project delivery, the quality of your questions can help shape the quality of your leadership. When pressure rises, deadlines tighten and stakeholders pull in different directions, the ability to ask a clear, grounded question is key.

I’ve created a simple model that helps PMs ask questions that cut through complexity and build trust quickly.

It’s called PICC.

Personal · Intentional · Curious · Clear

Personal

Tailored to the individual, from their perspective.

No assumptions made about their feelings, motives, or interpretation..

Intentional

Has a clear purpose, a single focus, and no hidden agenda.

Asked with the best of intentions, based on what you know at the time.

Curious

Open, non‑judgemental, and non‑leading.

Invites exploration, avoiding any bias, implication, or interpretation.

Clear

Concise, unambiguous, and easy to answer, avoiding jargon, complexity, question-stacking.

Helps the other person think more clearly.

Why PICC matters in project leadership

Project environments are full of noise - competing priorities, shifting expectations, political undercurrents and time pressure. In that environment, a well‑framed question does three things:

  • It calms the conversation Clear questions can reduce defensiveness and help create psychological safety.
  • It sharpens thinking Intentional questions help stakeholders articulate what actually matters.
  • It builds trust Personal, openly curious questions show genuine interest rather than judgement.

When we use PICC consistently, stakeholder conversations become cleaner, risks surface earlier, and decisions get made with more confidence. Try it and let me know what you think.
